Twice, the company's cost base stopped matching its strategy and its financial position. Both times I went through operating spend line by line: renegotiated supplier agreements, ended contracts that weren't earning their place, brought selected work in-house and restructured the team where the plan required it, handling the difficult conversations myself.
The result was nine months of additional runway without raising more capital. One smaller example: a redesigned healthcare plan that saved around $70,000 a year while employees paid about $200 a month less.
